Ron has spent much of his career in the oil and gas industry, working with energy projects across North America, Ecuador, the United Kingdom and Australia. Today, as the principal of Aduco Consulting, Ron has worked across everything from energy startups, to shutdowns and turnarounds.

Ron states that he’s not an expert in everything, but has become an expert in people because he’s found that input from stakeholders plays a huge role in the success of complex projects.

The project world is all about goals and deliverables and we often focus on just getting the task done. However, when things go wrong, Ron suggests that it’s not necessarily the task that went wrong, it often has to do with the challenges that arise with people, or ‘stakeholders’.

Ron states that complex projects often have multiple stakeholders, which adds layers of interaction. This increases risk, especially if stakeholders are not managed well.

Ron states that attributes of complex projects include constraints, interdependencies, uncertainties, and innovation. In these contexts, stakeholder management becomes critical.

Shutdowns, outages, and turnarounds (sometimes referred to as STOs), are particularly complex due to their multiple overlapping groups, operations, maintenance, projects, and inspections. These groups often work independently but must come together for such projects, increasing complexity, says Ron.

Ron suggests that the key points in any project include understanding other stakeholders’ work cycles, addressing the complexities of simultaneous operations, logistics challenges, and the risks posed by new works uncovered during inspections. Effective project teams play a central role in coordinating these complexities.

Ron states that the lifecycle of shutdown management includes planning, preparation, execution, and review phases. Success hinges on engaging stakeholders early and ensuring alignment across teams. He believes poor planning, or delayed engagement often leads to problems and inefficiencies.

To manage stakeholders effectively, Ron believes it’s essential that we understand their levels of interest and influence. He suggests that stakeholders can be categorised into promoters, observers, latent, and defenders, and each group requires tailored engagement strategies.

Ron’s practical steps include: (1) collaborating with clients during the strategy and scope phase, (2) aligning with project teams to define requirements and risks, (3) ensuring pre-work coordination and testing processes before execution and (4) creating a stakeholder registry and engagement plan to maintain clear communication and accountability.

In summary, Ron emphasises that stakeholder engagement starts at the top. He suggests that senior leadership involvement is crucial to set the tone and provide necessary support, and that successful projects depend on teamwork and strong stakeholder engagement. If you want to go far, go together.
